Escape the Spreadsheet: Moving Your Agency Off Excel + WhatsApp

A step-by-step 30-day plan to move an Indian travel agency from Excel sheets and WhatsApp chats onto one CRM — without losing data or team goodwill.

Every agency we meet runs on the same stack: an Excel "master sheet", a forest of WhatsApp chats, and one person (usually the owner) who holds the whole business in their head. It works — right up to the month it doesn't: a ₹4 lakh Europe enquiry sits unanswered in a muted group chat, or the master sheet gets sorted wrong and saved.

Why agencies stay stuck

Not because owners love Excel — because migrations feel risky: "my team won't use a new tool", "we'll lose data mid-season", "we don't have time". All three are solved by sequencing. Don't migrate everything; migrate the front door first, and let the rest follow.

The 30-day plan

Week 1 — new leads only

Pick a start date. From that morning, every new enquiry goes into the CRM first — nothing else changes. Old leads stay in Excel; live trips continue as-is. This is one habit for the team, not ten, and within days the pipeline view starts paying for itself.

Week 2 — quotes from the CRM

Build your top 5 packages as itinerary templates (one focused afternoon). All new quotes now go out as branded PDFs from the CRM. This is where the team converts from compliance to enthusiasm — quotes that took an hour take ten minutes, and they look better.

Week 3 — import the backlog

Export contacts and open leads from Excel to CSV and import them. Do it in week 3, not week 1: by now the team knows the tool, so the backlog lands in a system people actually use. Rule of thumb: import open leads and all contacts; leave ancient dead enquiries behind — a migration is a great excuse to declutter.

Week 4 — money and reporting

Confirmed trips, payment milestones, GST invoices, and pending-payment tracking move over. Retire the master sheet on a named date and announce it. From here the owner's Monday morning is one dashboard, not four files and six chats.

Getting the team on board

  • Owner goes first. If you still ask "put it in the sheet", the CRM dies. Ask "is it in the CRM?" instead — every time.
  • One rule, loudly: if it's not in the CRM, it doesn't exist — leads, quotes, payments.
  • Show, don't mandate. The first agent who closes a lead because a reminder fired becomes your internal salesperson.
  • Kill the parallel system. The riskiest period is running both. Keep it short and end it on a date.

What you get back

Three things change when the switch sticks: enquiries stop leaking (every lead has an owner and a next follow-up), quotes start from your own past work instead of a blank page, and the owner stops being the database — which is what finally makes a holiday possible.
